I had a great time at GenCon and I hope everybody else did as well. I'll be working on catching up over the next week or so. I have lots of trades to record and order to ship out that were placed during the convention.

I have also significantly decreased my pricing for Charms of Transmorph. I apparently have caused some ruckus over prices that I just made up and other people have used as a basis for the value of these tokens. Frankly nobody is sure what they are worth, and until we figure that out I'm not in a hurry to sell them. So my prices for those are still high, but not egregiously so.

I'll post more updates after I process all of my GenCon trades.

Explaining TD Tavern Buy/Sell Prices 5 years 7 months ago #360

There have been a few people concerned by a recent post I made about how I buy and sell tokens and whether or not I'm buying and selling tokens at a fair price. I'm a big fan of the free market, and by definition a fair price is a price the buyer is happy to pay and the seller is happy to accept. I am certainly never out to take advantage of anybody by getting them to accept an unfair price, and I generally think my pricing is fair (I'll explain the generally modifier in a bit). When I buy tokens I try to remember to be clear that I'm buying them for resale, which by definition means I'm going to pay less for them than I PLAN to sell them for (it doesn't always work out that way, but that's the goal).

I also should point out that I'm both a passionate player and passionate volunteer and I love this game. But I also have a business, although although it isn't my day job, and although I still put more money in to the business than I take out, I have invested a LOT of money in tokens (enough to buy a nice house) and I spend a substantial amount of my limited free time running TD Tavern. This involves obvious tasks like organizing inventory and fulfilling orders, but also things that take a ton of time that might not be so obvious: communicating with customers and potential customers about sales and trades, managing my inventory and accounting records, tracking and filing taxes, doing end of year inventory on thousands of unique products, etc. On top of that, there is a certain amount of overhead to running an operation on this scale. TD Tavern costs me about $500 per month in overhead costs, whether I sell a token or not.

All of this is to set the stage for my attempt to explain how my pricing works. More specifically, why I don't pay $100 for a $100 token and/or why I don't charge $100 for a $100 token. If I paid $100 for a token and then sold it for $100 I will break even on that sale (obviously). But most of the time there are PayPal fees, so now I'm losing money on that transaction. And then when you consider overhead, my time, and my capital expenses (all of the money spent on tokens sitting in inventory) hopefully you can see that I wouldn't be in business for long operating that way.

So generally, like all retailers of all kinds of products, I buy low and I sell high. But unlike most retailers of most products, I don't get wholesale pricing. If you buy a board game with a $100 MSRP from an online store, you might pay perhaps $75 for that board game. But the retailer only paid about $45 for that game. The wholesale price on a $100 board game is about $45. But when TD Tavern buys tokens, I pay MSRP just like anybody else (plus I obviously do take advantage of the perks from the $8k packs).

So, on to my pricing. Keep in mind that one of my original goals when launching TD Tavern was to have a convenient and easy to use web site that has almost everything you want all in one place. So generally my prices go up as my inventory goes down. This is an attempt to keep items in stock. If I list a Cloak of Shadowskin for sale at $100 it will be gone and I won't have one for sale any longer. So I set a price that allows me to have the product for sale, but not at a price that causes somebody else to buy it solely to "flip" it to somebody else and make a profit.

Also keep in mind that I virtually never receive my asking price for tokens. Most of my sales involve a standard 5% discount code (for forum members and repeat customers), a customer rewards discount that can be up to 6%, although more normally 2-3%, and finally PayPal fees of about 3%. So a $100 token can net me between $87 and $90. And then there are plenty of people who come to me for special pricing, price matching, etc, which can lead to an even lower final price. And then for most of my orders I'm covering the "free" shipping costs.

When I price a token I mentally classify it into one of a few categories. That categorization can have significant impact on my buy and sell prices. I'll break it down here, using a hypothetical average UR token worth about $100.

Reduce Inventory
I have decided that I have too many of a token (perhaps taking too much space, or too much carrying cost, or I don't think it has as much value in the future as it does today, or I just have more than I'm comfortable with). Assuming this is the hypothetical $100 UR, I might list it for sale at $50 to $60 (below its value). If you try to sell or trade it to me, I'm going to offer $20-$40 for it in cash or trade value. In other words, I'm trying to sell them, and I'm NOT trying to get any more. It might be a "$100 token", but not to me it isn't. If I offer you $25 for it, I'm not trying to screw you, rather I'm offering to buy something I don't want, in order to give the seller an option. Whether they take that option is up to them. For all I know they have been trying for a month to get rid of that token and I'm the only offer they've received and they might be happy with it. Or they may want to keep looking and find somebody who will pay them $80 or $90 for it. That's fine with me, as again I don't want the token anyway. But I do my best not to turn people away; I like to offer a price and let the seller make the call. I do my best to tell them that I don't want the token and that I'm offering a low price and if they can find a player who really wants the token they'll do better.

Maintain Inventory
This is a token that I'm comfortable with my current inventory levels. I'm selling them but not too fast, not too slow. My price will tend to be very competitive (I like to be an affordable option whenever possible). My price might vary a bit, say between 80% and 120% of what I think is a good price, depending on how quickly they are selling. If I see a token in this category moving towards another category, small pricing tweaks will tend to help. If you want to sell this token to me, I'll offer about 75% of what I sell it for, as that's my target "margin". Note that for most retailers this is closer to 50%. Again, it's important to mention that I do my best to keep my costs low, my margins small, and my prices reasonable because of my love of the game. I want to be an awesome place to buy tokens, not just a place to buy tokens. Also note that my percentage varies based on the value of the token and the quantity you want to sell me. For this hypothetical $100 UR, I may offer you $80 to buy one from you. But if you want to sell me 10 of them, I can't pay $800 for that many, because it will likely take me years to sell all of them. Perhaps I'd offer $650 or $700 for 10 of them. Similarly, let's say that I'm selling an Ioun Stone Agate Orb (2018 rare) for $2.50. I'm not going to pay 75% of that for a bunch of new ones, because there is more handling/overhead/storage cost for lower-end tokens, and people are usually looking to sell or trade a bunch all at once. I also have a ton of unopened 10-packs where I have a bunch more of these. I might only pay $1.25/ea for these tokens. And if somebody wants to trade me 1,000 common tokens, I will typically only pay $0.05/ea or less. Most of them will be mulched, and the few that I decide to list for sale, well it takes a lot of work to add them to my website, add them to my inventory, track my purchase costs, and then store them somewhere in a way that I can find them when they are purchased, and in a way that I can inventory them at the end of each year, all for a token that might sell one day for $0.50. Is $0.50 a crazy price for a common token? Probably. But nor does it make sense for me to go through that effort for less.

Grow Inventory
This is a token that has sold a bit too successfully. Most likely my price was too low in the past and my inventory is lower than I'd like. Or my perception of the future value of the token has changed. Just because I want to grow my inventory doesn't mean that I stop selling it (remember I endeavor to have everything you are looking for in one place), but it does mean that I don't particularly want to sell any, while simultaneously wanting to acquire more of them. This happened recently to the Boots of the Four Winds. I had a number of recent sales at about the $1,000 mark. Is that the value of the token? Possibly, or possibly that was too low and that's why I sold so many so quickly. So I raised the price to $1,250. Is that a reasonable price? It's probably too high because I haven't sold any at that price. But then again it was a recent change and I just sold a few. So I'll give it some time. Eventually I might decide to lower the price back down if none sell. But since I'm looking to grow my inventory, I'm happy not selling any for a while.

But at the same time I made an offer to buy some at $800. For a token I'm selling at $1,000 that's a normal buy price for me. Remember, I'm not selling this token at $1,250 because nobody is buying at that price (yet). Is $800 a fair buy price? I think so. I mean you have made a nice 50% profit depending on when and how you acquired the components to make it. Perhaps there is somebody with a stack of 20 of them and wouldn't mind selling 5 of them today for $4,000 quick cash. If somebody did sell me 5 of them at $800 each, guess what? My price will go down. I will reconsider the token, moving it from "Grow Inventory" to "Maintain Inventory" and I would drop my price back to say $1,100 and see how that goes (remember, at an $1,100 asking price, most purchasers use a 5% discount code, and some get 3-4% customer rewards discounts, and then I pay PayPal fees, so I could net as little as $950 on a price of $1,100).

So if your perception is that I'm buying tokens for $800 and selling them for $1,250 and making $450 profit overnight, well that's unrealistic. Absolute best case I buy your token for $800, I happen to have my first customer pay $1,250 for it, and after PayPal fees I end up making about $400. But most likely I won't sell any at that price any time soon, and if I do there will be discounts of 5-10% taken out of there. And again, me buying your $800 token might cause me to lower my price anyways.

Can you sell your token for $1,000 to somebody else instead of $800 to me? Yes, probably, eventually. It just depends on how much effort you want to put into it and how long you want to wait. If you sell it for $1,000 you have done better than I have done so far.

Another option: if you want to sell it, but want more than $800 for it, and think my $1,250 price is crazy (which it might be), you can list it through my consignment system. Now you get access to my customer base and you keep 90% of the proceeds. If you list it for $1000 through my consignment program, you would likely get about $855 for it. But you don't get that until a buyer shows up, which might not be right away. Always your choice as the seller of course.

Hold Indefinitely
This is a token that is popular and/or has growth potential and I have 1 or maybe 2 of them left. I really don't want to sell it. In fact, traditionally I have never separated my personal tokens from my store inventory, so if I have 1 of a token and that token is in my personal build, I double don't want to sell it. I will set a high price in this case, or possibly a very high price if the token is in my build. This means "I absolutely don't want to sell it because I want this token and if I sell it I have to hope I can find a replacement for it". I almost never actually sell these tokens at these extra high prices. But for me, every token has its price. Even my single favorite token I'll sell to you, but I want to sell it for a nice premium because I don't want to sell it. My hope is that if I sell it, I sold it for enough that I can find another one somewhere for less than that price.

Now I'm starting to change on part of this. When I get down to one token left and it's something that I personally want, I'm transferring it out of my inventory into my (newly created) personal collection. This happened recently with a few high value tokens. The reality is I would theoretically sell them at some price, but realistically nobody will buy them at that price, so it seems to cause more confusion than necessary to leave them listed at crazy prices. I'm hoping some consignment sellers will help out by listing these tokens for sale instead.

When I have a token in this situation, I start trying harder to find people selling them. I am generally happy to pay market price for one or two of them which will allow me to re-categorize the the token as "Grow Inventory" and set the price back down to something only a bit higher than what I paid for them. For me it is more important to have the tokens for sale than it is to make a big profit on them.

Example

Here is a concrete example that happened a year or two ago. I want to illustrate how my inventory and pricing can change fairly quickly.

I had three Rings of Protection +4. I considered them a $400 token, however I rated them "Grow Inventory". So I set the price to $500. I sold one at $500, minus discounts and fees, or about $460.

Now I had two, but it isn't in my build, so I still considered it a "Grow Inventory" but with a bit more urgency. I start looking to acquire more of them at a price of $350-$400/ea. This would net me a small profit over what my last sale was. Meanwhile I increase the price to $600.

Then that one sells (for about $550 in my pocket), which surprises me. I still haven't found any new ones but I put out some feelers. Meanwhile, the token has entered a "Hold Indefinitely" status so I raise the price to $1,000. That's a crazy price for sure, but again my goal is to NOT sell any more. I raise my buy offer to say $500.

Now here is where it gets confusing. If I end up buying one at say $400, and then they notice my sales price of $1000, well that looks like I screwed them. But at the time I offered them $400, I'm thinking I'm only going to make $60 off of this token. Later, if I buy one at $500, it looks like I'm screwing them too, but I know I'm only going to make perhaps $50 off of that token. To the outside it looks like I'm offering $400 or $500 for a $1,000 token. But I know that I'm offering $400 for a token I can sell (one day) for $460, or $500 for a token that I can sell (one day) for $550. That's not great from a retail perspective actually. I also don't know if this was a fluke. I might not sell another one for a year (say next GenCon). That's a lot of carrying cost.

Let's say that I complete both purchases. So now I end up back to 3 of the token again. I brought in $1,010 in net income. I paid $900 to others for their tokens. So I'm up $110. For me that's OK, but again by retail standards I'm not killing it on this series of events. I would need to have this unlikely serious of events happen 5 times in one month just to break even on the costs of operating my store. And then do that 12 times per year. Additionally, it took a lot of my time. And I had some risk (what if one buyer claims the token wasn't in the package?). And I don't know when I'll sell another token, nor for how much. At this point I'd probably reduce my price down to $600 and leave it there to avoid going through that craziness again, and perhaps next year I'll sell one again.

Final Notes

It's worrisome to me that people use my prices to determine the value of a token. As described above, I regularly (and for good reason, in my opinion) price tokens at prices different than what I think their value is. Additionally, I'm only making educated guesses on the value anyways. So many of my prices are some combination of intentionally and unintentionally incorrect. Please remember these are my asking prices. It doesn't mean anybody is going to be willing to pay those prices. It also doesn't mean I'm actually selling any tokens at those prices.

Also note that I have pretty strict process around my inventory management. I use proper accounting software, which means I can't just make things appear and disappear at my whim. This is linked directly to my shopping cart system. So once in a while I get tokens that I can't even make educated guesses about in terms of value. For example, at Origins, I traded an Ultrarare for 3 Charms of Transmorph. When I get home, in order to avoid selling that Ultra Rare on my website when it no longer exists, I have to record a transaction. I had to record that I traded that UR for three charms. This required me to add the charms to my shopping cart system. And *that* required me to pull some prices out of my ass. I classified them as "Hold Indefinitely" so I set some fairly crazy prices of $100 to $200/ea depending on how many I had. For better or worse other people thought those prices were legitimate. And perhaps they were. I mean who knows? We didn't even know what they did. And they were indeed legitimate prices because they were prices that I was willing to sell them for. That doesn't mean anybody is willing to pay those prices. It doesn't mean they were worth that much.

But it caused me a problem when I offered somebody $15 for one I had listed for sale at $100. It was one that I now had something like 5 of, so I didn't really need any more. When I got home I think I dropped that price down to $20 or $25.
